DelveX OT
OT systems, data and industrial AI
For operations leaders and OT owners who know their OT systems need modernising, and need someone they can trust to work out how, at their scale.
Sound familiar?
- Technology that was implemented but never properly adopted.
- Vendor advice that happens to recommend the vendor's own product.
- Consultants charging enterprise rates for a generic framework.
- OT budgets that have always sat below IT's, leaving the plant underserved.
Why now
The pressure on OT has changed
OT and IT are converging whether the plan is ready or not. Boards are asking about industrial AI before the data and infrastructure can support it. OT cyber security has become a dependency for everything else, and for utilities, SOCI obligations make it a compliance question too. The decisions made in the next two years will shape operations for the next fifteen.
Most clients call it digital operations or modernisation. We start with the systems and data underneath.

OT diagnostic
A clear view of your OT systems and the three moves that matter most.
When: you are planning modernisation, the board or an insurer wants to know what risk sits in your OT systems, or you have acquired a site and need a baseline.
You get: a one-page view of your systems, gaps and risks, and the three priorities we would act on first, with the reasons.
More about OT diagnosticIndustrial AI readiness
Know which AI use cases will pay off and what has to be in place first.
When: there is pressure to put AI on operational data, or a vendor is pitching an agent platform.
You get: your use cases ranked by value and feasibility, the data and infrastructure work that must come first, and a go or no-go on the platforms you are weighing.
More about Industrial AI readinessArchitecture roadmap
A target OT architecture and a staged path to reach it.
When: systems have grown one project at a time, IT and OT are converging, or a major upgrade is coming.
You get: the target architecture, a staged roadmap that keeps what works running, and a costed business case your board can approve.
Technology selection
Choose on evidence, not on the best demo.
When: you are replacing or adding a major system (historian, MES, SCADA, an AI platform) and every vendor on the shortlist claims the same things.
You get: requirements written for your site, scripted demonstrations that test vendor claims, a whole-of-life cost comparison and an independent recommendation.
OT cyber governance
Know where you stand on OT security and what to do next.
When: SOCI obligations apply, an audit or incident has raised questions, or the board wants assurance.
You get: a gap view against IEC 62443 and SOCI requirements, a prioritised roadmap and a board briefing, delivered with a specialist OT security partner.
Control room and alarms
Operators who see what matters, when it matters.
When: alarm floods, operator overload, near misses, or a control room upgrade on the horizon.
You get: a review of the decisions operators make, alarm management against ISA-18.2, HMI against ISA-101, and a practical improvement plan. A specialist partner joins for deeper control room design when the scope calls for it.

Procurement and contracts
Buy the right thing, on terms that protect you.
When: you are going to market for an OT system or an integrator.
You get: the specification, tender and evaluation, and contract terms that fix scope, acceptance criteria and the supplier's obligations before anyone signs.
Pilot governance
Pilots that end in a decision, not another pilot.
When: a vendor is offering a trial, or past pilots have drifted without a result.
You get: success criteria agreed before it starts, a time-boxed pilot run against them, and a go or no-go based on the evidence.
Owner's advocate
Your owner's representative through delivery.
When: an integrator or vendor is building for you and you want someone on your side checking the work.
You get: design reviews, vendor management, change control and acceptance tests, through to handover. The integrator keeps responsibility for the design and safety sign-off; we make sure they deliver what was agreed.
More about Owner's advocateAdoption and handover
A system your people actually use.
When: go-live is close and operators, maintainers and procedures are not ready.
You get: operator engagement, training, updated procedures and the KPIs that show it is working, agreed before go-live.
-
Value realisation review
Check the business case came true.
When: at agreed points after go-live, once results have had time to show.
You get: the business case tested against actual results, and a clear call at each review: fix it, stop it or scale it.
Fractional OT lead
Senior OT leadership without a full-time hire.
When: you have no OT lead, the role is vacant, or decisions are stacking up.
You get: someone who owns the roadmap, architecture decisions and vendor relationships, and briefs your executives and board, for as much time as you need.
OT support operating model
Clear answers on who fixes what.
When: support is split across vendors, IT and site staff, and problems fall between them.
You get: roles and responsibilities, support tiers, patching and change processes, and vendor support contracts that match how you operate.
Our role
We advise on your OT systems, architecture and data. We don't supply equipment or program control systems. Integrators, vendors and your own teams build and run the systems. DelveX specifies, directs and checks, independent of any vendor.
Not sure where to start? Ask about a complimentary starting-point review. We run a short session on site, then send you a scorecard and the next steps we would recommend. Go ahead within 90 days and its value is credited to your first service.
Three reasons clients start
Same services, different reasons
- Modernisation. Ageing systems, AI plans or IT/OT convergence. You get a staged roadmap and a business case.
- Risk. The board, an insurer or a regulator wants to know what exposure sits in your OT systems. You get a risk register rated by consequence and a board briefing.
- Acquisition. You have bought a site or business, or are integrating one. You get the red flags, the cost to fix them and an integration plan.
Each starts with an OT diagnostic or a complimentary starting-point review. A full modernisation usually runs from the diagnostic to a roadmap, technology selection, procurement, owner's advocate, handover and a value check, and you can start or stop at any step.
Start where you are
No need to start at the beginning
If you already have a roadmap, a vendor pilot under way or a project in delivery, DelveX reviews what exists and picks up from there, without redoing work that is fit to build on.
